How mid-cap companies can double profit without doubling sales

Doubling revenue is hard, slow and expensive. Doubling profit is usually neither — because profit is a small residual on top of revenue, and small changes in margin produce large changes in the residual.

Take a ₹400 crore business earning a 6% EBITDA margin: ₹24 crore of EBITDA. Improve margin to 11% on the same revenue and EBITDA becomes ₹44 crore — an 83% increase without a single new customer. Add a modest 10% revenue growth and you cross the doubling threshold.

Where the margin actually goes

In most mid-caps, margin leaks in five predictable places:

  • Price and mix. Discounting is approved informally, and low-margin products are sold hardest because they are easy to sell.
  • Direct cost. Purchase prices differ between units and sites; nobody compares.
  • Overhead. Support functions grow with headcount rather than with revenue.
  • Working capital. Cash is trapped in receivables and inventory, and the interest on it lands in the P&L.
  • Scale. Volume grows but fixed costs grow faster, so operating leverage never arrives.

The sequence matters

Most programmes attack cost first, then discover that price discipline would have paid for the cost work. We sequence the moves so each one funds the next: price and mix first (fastest, no capital), then direct cost, then overhead, then working capital, then growth investment.

What makes it stick

Three things: a baseline agreed with finance before work starts, one owner per initiative, and a monthly review that reconciles claimed savings to the management accounts. Without the third, savings quietly return to the business within two quarters.

If a saving cannot be shown in the P&L, it is not a saving. It is a good intention.
